Run this experiment at your own risk: thirty days after your last training rollout, ask three people who attended to walk you through what it covered. Not whether they liked it — what it said. The typical result is a headline, a vibe, and one detail that stuck because it was funny. The rest is gone. And the reflex conclusion — the training was bad — is usually wrong. The training was fine. It was simply deployed against a memory system that discards unused information on a schedule, and nobody built the part of the program that runs after the room empties.
This is the oldest finding in the learning sciences — Ebbinghaus plotted the forgetting curve in the 1880s — and the shape hasn't changed: retention falls off a cliff in the first days, then keeps sliding. Memory's filing rule is brutally simple: information that isn't retrieved gets discarded. A one-time training event, however good, is a single deposit into a system that charges daily storage fees. Why re-reading doesn't fix it
The instinctive patch — send the deck afterward, post the recording — barely moves the needle, because re-exposure is not how memory consolidates. Recognition is cheap: the material looks familiar as it scrolls past, familiarity gets mistaken for knowledge, and the file closes. What consolidates memory is retrieval — the act of pulling the answer out with the source closed. Decades of testing-effect research put retrieval practice among the most robust results in the field: attempting the answer, even attempting it wrong and getting corrected, beats re-reading by a wide margin. The 15-minute weekly plan
Reinforcement programs fail from ambition — the microlearning platform, the gamified app, the content nobody had time to build. Here's the version that survives contact with a real workweek. It requires a calendar, a chat channel, and fifteen minutes.
- One scenario question a week. Not trivia — a decision. “A vendor calls saying the wire instructions changed and the invoice is due today. What's your first move?” Posted Monday in the team channel, or asked cold in the weekly meeting. Answers attempted before anyone opens the reference doc — the attempt is the treatment.
- Ninety seconds of correction. Whoever owns the topic confirms the right answer and — this is the valuable part — addresses the wrong ones, which just told you exactly what the team actually retained. Wrong answers aren't embarrassments; they're your only honest diagnostic.
- Rotate on a spaced schedule. Week one's topic returns in week three, then week seven, then quarterly — each retrieval at a longer interval buys disproportionately more durability. A simple four-row calendar rotation approximates spaced repetition well enough to capture most of the benefit.

What to reinforce (not everything)
The rotation has room for four to six topics a quarter, which is a feature: it forces the question one-and-done training never asks — which of this actually has to survive? The rest of the course was context, and context is allowed to fade. If everything in the training feels reinforcement-worthy, that's not a scheduling problem — that's the training trying to do too many jobs.
Measuring whether it's working
The weekly answers are themselves the measurement — a running, zero-instrumentation read on what the team can retrieve, which beats any completion report an LMS ever printed. If you want a formal checkpoint, run the same three-question scenario check at day one and day ninety and compare; sustained performance at ninety days is the claim your training records actually want to make. Completion says attendance. Retrieval at a distance says retention.
The bottom line
Training doesn't fail in the room; it fails in the four silent weeks after, on a curve that was published before your grandparents were born. The fix is not more content or better content — it's one retrieved decision a week, corrected in ninety seconds, on a spacing that stretches as memory strengthens, aimed only at the material whose decay costs money.
